The writing mentor who said my villain was too nice

At a 2019 workshop in Portland, an old novelist pulled me aside after I read my scene and said, 'Your bad guy smiles too much, make him laugh at a funeral,' and now I can't unsee how every antagonist I write is just a polite version of the hero, has anyone else had a critique that rewired their whole approach?
